201*年4月20日本人由原預(yù)定部經(jīng)理調(diào)至前廳部副經(jīng)理崗位,上任期間正處于過年后前廳部離職高峰期。原前廳部正,副經(jīng)理,行政樓經(jīng)理及兩位大堂經(jīng)理的離職導(dǎo)致管理層人員缺失嚴(yán)重。前臺員工加主管總?cè)藬?shù)由過年前的10人減至5人的情況也正式宣告前廳部工作進入緊急狀態(tài)。

4月23日經(jīng)過3天的交接工作,原前廳部副經(jīng)理正式離職。為穩(wěn)定員工及滿足集團以員工為本的企業(yè)精神,前廳部對原有工作制度進行了調(diào)整。在面對大量管理層缺失的情況,前廳部采用競爭上崗的機制。一方面穩(wěn)定員工情緒,另一方面提高了員工的工作積極性。在人手不足的情況下,如何滿足正常運營班次需要又重新成為了擺在面前的一道坎。

4月25日,前廳部召開大部門緊急會議,所有員工(除在崗頂班人員除外)均準(zhǔn)時參加會議。在本次會議中,各部門積極配合前臺工作,并零時抽取兩名員工至前臺頂崗。

6至10月期間,部門內(nèi)表現(xiàn)優(yōu)異人員分批升職到相應(yīng)崗位。在增加員工對企業(yè)的信任度的同時也提高了員工對企業(yè)的忠誠度。

10月份期間,由于大堂經(jīng)理的逐漸到位。關(guān)于客戶建議與投訴的統(tǒng)計工作也開始恢復(fù)。10月中旬,通過前廳部各部門的配合與協(xié)作。大堂經(jīng)理對于酒店自201*年起至201*年10月前所有的客戶反饋做了一次統(tǒng)計,并將統(tǒng)計表上交總經(jīng)辦查閱。4至10月期間,由于大量崗位變動及部門員工轉(zhuǎn)崗協(xié)助工作的開展也揭示了技能培訓(xùn)工作的高潮期。

在穩(wěn)定部門人員流動的同時,新的問題也產(chǎn)生了。大量年輕員工的內(nèi)部提升,導(dǎo)致管理力度及工作執(zhí)行力出現(xiàn)下降。2名年輕的大堂經(jīng)理在工作經(jīng)驗及生活閱歷上都相對欠缺,如何與下屬溝通及對管理的理解方面都略顯幼嫩。在實際工作中發(fā)現(xiàn),年輕的大堂經(jīng)理在面對之前的工作伙伴難以開口做監(jiān)督培訓(xùn),且在某些關(guān)鍵時刻容易退縮。

新進員工在兩至三周培訓(xùn)后即上崗參與工作,禮賓部員工由于人手緊缺的情況下經(jīng)過一周培訓(xùn)即上崗參與工作。他們在個人的自覺性及工作主動性方面與老員工之間確實還存在比較明顯的差異。

發(fā)現(xiàn)以上兩項問題后,前廳部將以提高管理層執(zhí)行力,及提升員工服務(wù)意識為主要目的,以加強現(xiàn)場管理為手段的策略。在201*年12月份及201*年第一季度前,努力加強員工崗位素質(zhì)培訓(xùn),力求讓員工從思想上及工作態(tài)度上得到轉(zhuǎn)變并將之具體體現(xiàn)到服務(wù)積極性上。

培訓(xùn)方面,前廳部將按計劃進行技能操作,服務(wù)規(guī)范,服務(wù)意識及全員銷售四方面培訓(xùn)。并計劃于201*年第一季度完成?v觀201*年全年的前廳部工作,期間有利有弊。201*年前廳部將根據(jù)201*年工作不足的地方進行改進。同時針對前廳部的工作職能制定以下計劃:1,
